Context

The company had a credible platform and early customer interest, but pipeline came from different verticals and different use cases. Sales conversations required heavy founder involvement because positioning changed from account to account. The question was not whether a market existed; it was which market should become the first repeatable commercial system.

Diagnosis

We separated the opportunity into buyer urgency, implementation friction, access, ACV potential and expansion path. The strongest segment was not the largest total market. It was the segment where the trigger was most visible, the technical integration was easiest to prove and the buyer could articulate the cost of the current alternative.

Workstream

  • Rebuilt the market map around buying behavior rather than industry labels.
  • Created one primary ICP and a secondary watchlist instead of multiple equal targets.
  • Standardized discovery questions so evidence could be compared across calls.
  • Reframed positioning around the buyer’s operational consequence rather than platform features.
  • Defined proof thresholds for sales cycle, implementation and paid conversion before expanding channels.

Outputs

The operating package included an ICP hierarchy, positioning brief, discovery framework, objection log, pricing hypotheses and a 90-day GTM experiment plan. The important outcome in this kind of work is not a prettier market deck. It is a smaller number of live assumptions and a repeatable way to test them.
